Day-by-day Tokyo–Hakone–Kyoto–Nara–Osaka–Hiroshima route with real 2027 prices in USD, hotel picks for American travelers, and what to skip if jetlagged.
Why 14 Days Is the Sweet Spot
A typical US vacation is 7-10 days, which forces a "Tokyo or Kyoto, pick one" compromise that disappoints most people. Two weeks in Japan lets you experience Tokyo's density, Kyoto's traditional culture, Osaka's food scene, and a historical stop like Hiroshima — without the hot-potato pacing of a 10-day run.
This itinerary assumes:
- You're flying from the US West Coast (LAX/SFO/SEA) or East Coast (JFK/EWR/IAD) with a direct flight to Tokyo
- Mid-range budget: $3,500-5,500 per person (excluding flights)
- Traveling April-May or October-November (best weather, avoid typhoon and peak cherry-blossom pricing)
- You want a balance of cities + one nature break
- You're not doing business meetings

JR Pass math: 14-day pass at ¥80,000 ($533). Total single-ticket costs for this route: ~¥77,000. Break-even, but the pass adds unlimited local JR rides (Tokyo Yamanote, Kyoto JR lines, Osaka Loop). Recommend: 14-day JR Pass.

What to Skip If You're Short on Time
If you only have 10 days instead of 14, cut:
- ❌ Kanazawa (2 nights) — lovely but optional
- ❌ Hiroshima → do it from Osaka as a day trip (Shinkansen 1:30 each way)
If you only have 7 days, cut further:
- ❌ Osaka (or combine with Kyoto as a day trip from Kyoto)
- ❌ Hiroshima
- Focus: 3 days Tokyo + Hakone day trip + 3 days Kyoto
What to Do Differently by Season
April (cherry blossom): Add a half-day for Ueno Park / Meguro River / Philosopher's Path in Kyoto. Book hotels 4+ months ahead — prices 30% higher, availability tight.
August: Hiroshima Peace Memorial is moving (Aug 6 anniversary). But Tokyo humidity is brutal (95°F + 90% humidity). Bring a handkerchief like locals do.
October-November (koyo autumn leaves): Swap in Nikko or Mt. Koya for Hakone. Leaves peak mid-November in Kyoto, first week Nov in Nikko.
December-February: Add a Hokkaido trip (Sapporo Snow Festival in early Feb) — replace Kanazawa days. Skip Hakone, do a Snow Monkeys day trip to Jigokudani instead.
Final Tips for the Trip
- Use Google Maps for trains — shows train numbers, car positions, exit gates. Apple Maps is unreliable in Japan.
- Forward heavy luggage via Yamato Takkyubin for $15-25 between hotels. Lets you commute Tokyo → Kyoto with a daypack.
- Eat at konbini without shame. 7-Eleven egg sandwich at midnight is an Anthony Bourdain classic.
- Don't overpack activities. Walking 20,000+ steps/day on Japan's stone streets wears you down.
- Carry a small towel — public restrooms often don't have paper towels or hand dryers.
Bottom Line
This route is the result of tweaking the classic "Golden Route" over years of American feedback. It gives you one week in Tokyo's megalopolis chaos, one week in Japan's cultural south, and a taste of what's between. You leave wanting to come back — which, for a first Japan trip, is the goal.
